A dark fantasy story told as cutscenes inside a real 1997 tactics engine. Not a finished game. One scene at a time, failures included.

A fresh breath of air with nostalgia and great memories: the 1997 tactics look, new characters, a story you steer. Almost everything here is made by AI and then forced to fit a 29-year-old game. The viewers are the party: your votes, comments, Super Chats, emails and donations decide what gets built next. Episode 1, Puppets of Fate, is in production.

Batch 001, September 12: generated through the ChatGPT subscription from a terminal, with the accepted Tristan portrait and an original monk sprite attached as references. These are style candidates. The usable in-engine version is built by editing the real 32x48 portrait and the native sprite atlas, one fragment at a time.

Generation failure rate so far: 9 logged attempts, 4 usable. Three driver bugs in one night, all fixed. Every failure becomes a build-log segment.

The journey

Eight months, most of them failures. Every entry has a making-of episode. Dates and numbers come from the project's own git history, session logs and receipts.

Logged work since August 26: 80.7 active hours. Running cost: about 700 USD a month in AI subscriptions, shared with other projects. See the roadmap for what comes next and what it costs.

Official roadmap

Phase 1: Episode 1, Puppets of Fate (now to end of October 2026)

  • TupGee sprite redo, then Varek, Myron, Fresh, Sneako, The Don, one at a time, each verified in the engine
  • Pod Village interior map, then the east road
  • Raid props (cart, sacks) in the 880 spare mesh bytes; portrait fix; unarmed monk fighting style
  • Character voices on every line; Episode 1 published as one continuous cutscene

Ask: sprite sponsorships (25 USD) and map sponsorships (40 USD) cover exactly the seven characters and two maps above.

Phase 2: Real-life mirror scenes (November to December 2026)

  • The Tates in jail: cell interior, guard, food tray, caviar denied
  • Fu Lou's temple as a subscription business
  • Merchant lane, Poacher's Den, the Don's room; Alex Jones, Steven Greer, Marco, Clav, Graft

Ask: scene suggestions sent with a donation are read first and decide which mirror scene goes first. Never guaranteed. Crew members vote first.

Phase 3: Chapter 2, Soldiers of Faith (early 2027)

  • Ruined observatory, cloud-time-machine corridor, Krelian, then Winged Krelian
  • Chapter compilation with a title sequence; maybe the playable slice on this site

Hope: by then the community covers the art budget in full, so the AI accounts are dedicated to Evil Ice instead of shared and paid out of pocket.

The music

Music is a cast member in Evil Ice. Mark0, the bard who stays behind, plays these; the other mystics answer him, and when two of them talk it is a duet. I make the pieces with Suno. About 200 songs exist so far. The ones below are in the scenes or about to be, and the vote form asks which one scores the next scene and which one I should make next.

Community reactive development: vote and steer the story

Evil Ice is community reactive development: what you like, vote for, request and fund is what gets built next, and the most liked threads move fastest. Three ways, all counted in the same ledger: comment the letter under any video, use this form, or write to evilicefft@gmail.com. Paying supporters weigh more; scene requests always get a review.

Character voices come from the Fish Audio voice library. Myron, Fresh and Clav do not have a model yet. If you make or find a Fish Audio voice that fits a character, send the model link to evilicefft@gmail.com or paste it in the vote form message. Accepted voices go into the next scene and you get credited in the build log.
